The Conviction Index™ is the measurable ratio between an organization's autonomous machine decisions and its governed human judgment — across every consequential moment where an AI system acts on its behalf.

In an era where AI agents transact, negotiate, hire, fire, allocate capital, and contain breaches without human approval — the most important number in your organization is no longer revenue, EBITDA, or attack surface.

It is the percentage of consequential decisions still anchored in human conviction.

Below a critical threshold, an enterprise becomes structurally unable to defend itself — not because of its security tooling, but because there is no longer a human moment where judgment, ethics, and intuition can intervene.

The Conviction Index™ is calculated as the ratio of Human Conviction to Machine Autonomy across consequential decisions. CI = Human% / Machine%.

85–100% Human
CI ≥ 5.67
An almost entirely human-anchored organization. Robust against AI failure modes, but slow. The challenge ahead is calibration — knowing where to delegate without surrendering judgment.
70–85% Human
CI 2.33 – 5.67
A conviction-led enterprise. Humans remain the spine of consequential decision-making. This is the strategic posture most boards should aim for in 2027 — until proven otherwise by outcome data, not vendor pressure.
50–70% Human
CI 1.00 – 2.33
The inflection point. Half of consequential decisions still pass through a human. The other half do not. The next 18 months will decide whether the organization preserves the anchor — or surrenders it quietly to convenience.
30–50% Human
CI 0.43 – 1.00
A machine-led operating model. The system is fast, but the human moment has become exceptional rather than structural. Accountability begins to disperse. Trust becomes a marketing claim, not an operational reality.
10–30% Human
CI 0.11 – 0.43
Critical. There is no longer a human moment in the loop. Decisions happen TO the company, not within it. The board cannot govern what it cannot interrupt. This is not a security posture. It is a governance vacuum.
Below 10% Human
CI < 0.11
The failure mode. A fully autonomous enterprise without human conviction is not an enterprise. It is a process — and processes cannot be held responsible. When something goes wrong here, no one will be able to explain why.

How the framework operates by role.

For Boards of Directors

Calculate the Conviction Index for the top 10 categories of decisions made by AI on the organization's behalf this quarter. Present quarterly. Treat declining CI as a governance signal — not a productivity win.

For CEOs

Use the CI as a strategic mirror. The temptation will always be to push automation forward. The CI tells you what you are giving up. If the ratio drops below 50%, you are no longer running the company — you are operating it.

For CISOs

Map every autonomous AI agent to one of the Five Dimensions of Human Exception™. Identify which dimensions have been quietly delegated to machines. Restore the human moment deliberately, not reactively.

For PE / VC Investors

Include the CI as a due diligence metric. Portfolio companies operating at low CIs carry hidden governance risk that does not appear on the balance sheet — and that will surface during exit.

The Conviction Index™ does not replace NIST AI RMF, ISO 42001, or other compliance frameworks. It operates at a different level.

Compliance frameworks ask: "Are we following the rules?"

The Conviction Index™ asks: "Have we kept the human?"

Both questions matter. Only one of them is being asked.
